Long Videos vs. Retention

Okay, so my channel is growing 0-5 subs a day depending if I stream. I am paying attention to all the typical suggestions and implementing improvements as rapidly as I can.

Here is my format, I come up with a concept art project, like 'draw a cool Monster', and then I stream art sessions on how to do the project while doing the project.. then I save the sessions and publish.

The pros have been, my subs love it. They draw along, contribute, and join our facebook group. Our core group of 20 is really cool and fun. Several times out of the blue, I got comments like 'I don't know why this channel is not more popular'. I have gotten 400 or so subs in 10 weeks for a total of 615.

The Cons are, the session videos are long.. like 2 hours, it really is a free art class. The potential audience is much smaller than most videos, but it's a passionate and appreciative audience, they do homework and everything.

The problem, As you can imagine, my retention is very low. Anyone who stumbles through, sees some fun graphics, watches for a few mins, and realizes it's actually as long as a class, then they leave. ..at that point the ytube algorithm gives me a roundhouse kick.

I try hard to market the videos to just a couple spots that I know have artists wanting to learn. I never spam, and I want to grow naturally with a tight dedicated community. The channel is already a tiny powerful product that change a lot of lives, but I need to figure out a way to work with the algorithm instead of against it.

Suggestions needed.
 
Retention has been a myth for a while.
Watch time and session watch time is what matters.
You don't really have any reason to fret; you're growing quickly if you're up at 615 subs after several months, just keep at it.
 
Honestly, at the rate you're growing, I'd say you're fine. But if you really want to increase your watch time, why don't you make like a "Best Moments" or "Highlights" video for every lesson you do? And then link the full lesson in the description or something. That way you would a higher watch time (because the highlights videos would be shorter) and the people that are truly interested in the whole lesson still get to see it. Hope this helped :)
 
'speed art' is always an option if you know what that is, those videos are alot shorter so people who just want to see the end result are more likely to stick around for the whole video.
 
Long videos can perform fine even if their retention rate is not as fine as shorter videos. Anyway you may want to make clear that the video is a full time lesson (or whatever) in title and thumbnail to weed out as many early drop offs as possible.
 
You are growing at a crazy rate, so I wouldn't be too worried just yet!

However, can you edit your sessions into more digestible chunks? 2 hours is a long video, and if you're concerned about retention time, why not take the streamed session and make it into four 1/2-hour sessions, and/or a speed video of the process? You can still have the longer videos up, but that could also serve as a "calling card," of sorts.
 
Hot dang, I knew I came to the right place! The suggestions to take the long format and break them down into bite size chunks can really change things.. kinda do a highlight video or recap for each session. Then, if the person likes the highlights, they might choose to watch the long form.

I also like the idea that they need to say they are long format. I need ideas on keywords or how to word it. '2 hour class on ______' '2 hours of ______' not sure, knowing the title is precious I want to bounce it off you guys.

Speed art is a good solution, now that I have done long form, I see why others do it. If I do it, it needs to stand out and be different.

I am relieved that you guys are saying it is watch time. My watch time is not too terribly bad, but it seems like a set of short videos needs to be there so viewers have an option to watch a short if they don't have time, or stick around for the long haul if they do.

I have to thank you guys, today I tightened up on my broadcast a bit and kept things flowing at a tiny bit faster tempo, and we ended up with a few more viewers than usual. I also changed my title a bit to hint at how many minutes the video is.
